Rule of Modularity: Write simple parts connected by clean interfaces.
Modularity breaks complex things into simple, independent pieces. Each piece should do its job without needing to know the internal details of other pieces. The connections between pieces (the interface) should be clear, well-defined, and as simple as possible.
A clean interface is one where you only need to understand what goes in and what comes out, not how the transformation happens internally. When pieces are truly modular, you can replace one without breaking the others. You can understand each piece in isolation. You can test each piece separately.
Modularity fights complexity by containing it. Instead of one large, tangled system where everything affects everything else, you have smaller systems that interact in predictable ways. When something breaks, you know where to look. When requirements change, you know what to modify.

Poor task breakdown means everything depends on everything else, nobody can start until someone else finishes, and the project becomes a tangled mess.
In manufacturing, assembly lines are modular systems. Each station performs one operation. The interface is the physical handoff, the part arrives in a known state and leaves in a new known state. Workers at one station don't need to understand what happens at other stations. You can optimize one station without redesigning the entire line. Rule of Clarity: Clarity is better than cleverness.

Clever solutions are tempting. They demonstrate intelligence. They're often shorter. They can feel elegant. But cleverness has a cost: other people can't understand it, and you won't understand it six months later when you need to modify it or fix it.
Clear solutions might be longer. They might seem pedestrian. They might not impress your peers. But they have a crucial advantage: they work, and everyone can see how they work. When something breaks, you can fix it. When requirements change, you can modify it. When someone else takes over, they can maintain it.
Clarity is an act of respect for the people who will read your work, respect for the people who will maintain it, and respect for your future self who will have forgotten the details.
In writing, Ernest Hemingway and George Orwell advocated for simple, direct prose. Not because they couldn't write complex sentences, but because clarity serves the reader. Academic writing often suffers from unnecessary complexity. Which serves its purpose better?
Rule of Composition: Design programs to be connected to other programs.
Composition means build things that can work with other things. Don't create isolated, self-contained systems that only work alone. Design outputs that can become inputs. Enable combination and recombination.
In Unix, this principle led to pipes, which is the ability to connect the output of one program to the input of another. Each program does one thing well, but programs combine to do complex things. The power comes not from individual programs but from their ability to work together.
Composition requires discipline. You must resist the temptation to build everything into one program. You must design outputs that others can use, even when you don't know what they'll do with them. The composable workflow lets you swap tools (use Capture One instead of Lightroom), add steps (add a printing service), or automate parts (batch processing). The all-in-one app locks you in.
In data: Spreadsheets compose well, you can export CSV files that any other program can read. Proprietary database formats don't compose, only that specific software can read them. When data composes, you can analyze it with different tools, combine it with other data sources, archive it for future use. When data doesn't compose, you're locked into one vendor's tools.
In music production: Modern music production is highly composable. MIDI files work with any synthesizer. Audio files work with any DAW (Digital Audio Workstation). VST plugins work with any compatible host. Musicians can combine tools from different vendors, use the best tool for each task, and change tools without losing their work. Proprietary systems that lock you into one vendor's ecosystem reduce this flexibility.
Rule of Separation: Separate policy from mechanism; separate interfaces from engines.
Separate what you do from how you do it. Keep the rules (policy) separate from the implementation (mechanism). Keep the user-facing parts (interface) separate from the working parts (engine).
Policy changes frequently. Mechanism changes rarely. User preferences vary. Core functionality stays constant. When you mix them together, changing policy requires changing mechanism, and changing mechanism disrupts policy. When you separate them, each can evolve independently.
In software, this might mean separating the user interface from the business logic, or separating configuration from code. The interface can change without rewriting the engine. The policy can be adjusted without rebuilding the mechanism. Different interfaces can use the same engine. The same interface can work with different engines.
This separation enables flexibility, reuse, and adaptation. It also clarifies thinking. When you must separate policy from mechanism, you're forced to think clearly about what belongs where.
In organizations, strategy (policy) should be separate from execution (mechanism). The executive team sets direction on what markets to enter, what products to build, what values to uphold. The operational teams determine how to execute, what processes to use, what tools to employ, what tactics to apply. When strategy and execution are mixed, strategic changes require operational upheaval, and operational improvements require strategic approval. When separated, strategy can adapt to market changes without disrupting operations, and operations can improve efficiency without requiring strategic review.
In product design, the thermostat separates policy (desired temperature) from mechanism (heating system operation). You set the policy (22°C/72°F degrees); the mechanism figures out when to run the furnace. You don't need to understand how the furnace works. The furnace can be replaced without changing the interface. Different people can set different policies. This separation makes the system both more powerful and easier to use.
In architecture, building codes separate safety requirements (policy) from construction methods (mechanism). The code specifies that stairs must support a certain weight and have certain dimensions; it doesn't specify whether to use wood, steel, or concrete. This separation allows innovation in construction methods while maintaining safety standards.
Rule of Simplicity: Design for simplicity; add complexity only where you must.
Start simple. Every bit of complexity must justify itself. Resist the urge to add unnecessary features, handle unlikely cases, or prepare for hypothetical futures.
Simplicity is not being simplistic or limited. It's being disciplined. It's saying no to things that don't pull their weight. It's recognizing that every addition has a cost, in understanding, in maintenance, in testing, in documentation, in bugs.
Complex systems fail in complex ways. Simple systems fail in simple ways. Complex systems are hard to understand, hard to modify, hard to debug. Simple systems are transparent, flexible, and robust.
The hard part isn't understanding that simplicity is good, but achieving it. Simplicity requires more thought than complexity. It's easier to add than to subtract. It's easier to handle special cases than to design them away. It's easier to build a complex system that does everything than a simple system that does enough.
In product design, the original iPod had fewer features than competing MP3 players. No recording, no radio, no voice memos, no customizable interface. Just music playback, done simply and well. Competitors mocked its limitations. Customers loved its simplicity. The complex players required reading manuals, the iPod was obvious. Adding every possible feature makes products harder to use, not easier.
In life, a calendar with a few commitments per day is simple. A calendar with fifteen commitments per day is complex. The simple calendar leaves room for thinking, for responding to unexpected needs, for doing good work. The complex calendar means rushing, superficial engagement, and constant stress. Saying yes to everything feels productive, saying no to most things is actually productive.
In photography, a photo with one clear subject is simple. A photo with multiple competing elements is complex. The simple photo draws the eye immediately, you know what to look at, what the photographer wants you to see. The complex photo makes viewers work, they scan the frame, unsure where to focus, distracted by competing elements. Professional photographers spend as much time deciding what to exclude as what to include. They move closer to eliminate background clutter. They wait for distracting elements to leave the frame. They choose angles that simplify the composition. The power of an image comes from what's left out as much as what's left in. A cluttered frame dilutes impact, a clean frame amplifies it.
Rule of Parsimony: Write a big program only when it is clear by demonstration that nothing else will do.
Don't build large, complex systems unless proven necessary. Try smaller solutions first. Big should be a last resort, not a first instinct.
Large systems are expensive to build, expensive to maintain, and expensive to change. They take longer to develop, have more bugs, and are harder to understand. They represent a bigger bet. If you're wrong about requirements, you've wasted more resources.
Small solutions are cheap to try, cheap to abandon, and cheap to replace. They force you to focus on essentials. They prove concepts before you invest heavily. They teach you what you actually need, not what you think you need.
The key phrase is "clear by demonstration." Not "clear by analysis" or "clear by planning." Demonstration means you've tried smaller approaches and they failed. You have evidence, not theory.
In business, don't hire until you've proven you need the headcount. Many companies hire preemptively, and say "we'll need someone to do X eventually, so let's hire now." Then they discover X isn't actually needed, or can be done differently, or isn't urgent. Now they have an employee without enough work, or doing work that doesn't matter. Better struggle with too few people until the need is undeniable, then hire. The struggle teaches you exactly what role you need.
In writing, don't write a book when an article will do. Many topics don't need book-length treatment. An article forces focus, you must identify the core idea and communicate it concisely. A book allows bloat, you can include trivial ideas, repetitive examples, and filler. Some topics deserve books. Most don't. Write the article first. If it's insufficient, expand it. If it's sufficient, you've saved yourself years of work.
In projects, don't build custom when off-the-shelf works. Custom solutions are tempting, they fit your exact needs, they feel professional, they demonstrate capability. But custom solutions require building, debugging, documenting, and maintaining. Off-the-shelf solutions work immediately, are already debugged, come with documentation, and are maintained by others. Use off-the-shelf until it clearly, demonstrably fails. Then consider custom.
Rule of Transparency: Design for visibility to make inspection and debugging easier.
Make it easy to see what's happening inside your system. Don't hide how things work. Enable monitoring, inspection, and understanding.
Transparent systems show their state, expose their internals, and explain their behavior. When something goes wrong, you can see what happened. When something works, you can see why. When you need to modify something, you can understand what you're changing.
Opaque systems hide their internals. They work (or don't) mysteriously. When they fail, you can't diagnose why. When they succeed, you can't learn from them. When you need to change them, you're guessing.
Transparency serves multiple purposes. It aids debugging, you can see where things go wrong. It aids learning, you can understand how things work. It aids trust, you can verify behavior. It aids improvement, you can measure and optimize.
Designing for transparency means including logging, status displays, diagnostic modes, and clear error messages. It means choosing formats and structures that are readable by human. It means documenting not just what but why.
In organizations, transparent organizations share information openly. Employees know how the company is performing, what challenges it faces, what decisions are being made and why. Opaque organizations hoard information. Employees hear rumors, make assumptions, and lose trust. Transparency doesn't mean sharing everything, some information is confidential. But it means sharing what can be shared and explaining what can't.
In finance, transparent accounting means clear records, understandable statements, and traceable transactions. Anyone reviewing the books can see where money came from and where it went. Opaque accounting means complex structures, unclear categorization, and hidden transactions. Transparency prevents fraud, enables auditing, and builds confidence.
In manufacturing, Toyota's famous "glass walls" philosophy makes production visible. Anyone can see the assembly line, understand the process, and spot problems. When something goes wrong, it's immediately visible. Lights flash, lines stop, problems get addressed. Opaque manufacturing hides production behind closed doors. Problems accumulate invisibly until they become crises.
In government, transparent government publishes budgets, records votes, and opens meetings. Citizens can see how decisions are made, how money is spent, and who voted for what. Opaque government makes decisions behind closed doors, hides spending, and avoids accountability. Transparency enables democracy, opacity enables corruption.
Rule of Robustness: Robustness is the child of transparency and simplicity.
Things that are simple and transparent are naturally more reliable. You can't make complex, opaque systems truly robust. Reliability comes from understanding, not from adding more features or safeguards.
Robustness means working well under unexpected conditions, handling errors gracefully, and continuing to function when things go wrong. It's not the same as having lots of features or handling every possible case. Often, robustness comes from having fewer features, each working reliably.
Simple systems are robust because there's less to break. You can understand all the parts, test all the paths, and reason about all the interactions. Complex systems have emergent behaviors, interactions you didn't anticipate, edge cases you didn't consider, failures you didn't imagine.
Transparent systems are robust because you can see when things go wrong. You can monitor behavior, detect anomalies, and diagnose problems. Opaque systems fail mysteriously, you don't know what broke or why.
The combination is powerful. Simple and transparent systems are easy to understand, easy to test, easy to monitor, and easy to fix. That's robustness.
In systems, a bicycle is more robust than a car. Fewer parts, simpler mechanisms, transparent operation. When a bicycle breaks, you can see what's wrong and often fix it yourself. When a car breaks, diagnosis requires specialized equipment and repair requires specialized knowledge. The car has more features, but the bicycle is more robust in the sense that it's more likely to keep working and easier to fix when it doesn't.
In relationships, simple, transparent communication is robust. Say what you mean, mean what you say, and be clear about expectations. This approach handles misunderstandings well. When they occur, they're easy to identify and resolve. Complex, opaque communication (hinting, assuming, leaving things unsaid) is fragile. Small misunderstandings cascade into large conflicts because nobody knows what actually went wrong.
In health, simple, consistent habits are robust. Walk every day, eat vegetables, sleep enough. These habits are easy to maintain, easy to monitor, and produce reliable results. Complex health regimens (elaborate diets, complicated workout schedules, multiple supplements) are fragile. They're hard to maintain, easy to abandon, and difficult to assess. The simple approach is more likely to be sustained.
Rule of Representation: Fold knowledge into data so program logic can be stupid and robust.
Put complexity into data structures, not into logic. Make the data smart so the process can be simple. Tables and lists are easier to understand, verify, and modify than complex procedures.
When knowledge lives in code, in conditional logic, in algorithms, in procedures, it's hard to see, hard to verify, and hard to change. When knowledge lives in data, in tables, in configuration files, in structured formats, it's visible, verifiable, and modifiable.
Data is more tractable than logic. You can look at a table and see if it's correct. You can modify a table without recompiling. You can generate a table from other sources. You can test a table exhaustively. Logic is harder, you must trace through execution paths, consider edge cases, and reason about interactions.
This principle is choosing where to put complexity. Both approaches can work, but putting complexity in data usually produces simpler, more maintainable systems.
In decision-making, use checklists instead of trying to remember everything. A pilot's pre-flight checklist is data, a list of items to verify. The process is simple: go through the list, check each item. Without the checklist, the knowledge would live in the pilot's head, it's complex, error-prone, and varying by individual. The checklist makes the knowledge explicit, verifiable, and consistent. Surgeons use checklists. Astronauts use checklists. Anyone making complex decisions should use checklists.
In processes, decision trees are data. Instead of complex judgment calls (logic), create a tree that captures the decision process (data). Customer service scripts use decision trees. If the customer says X, respond with Y; if they say Z, respond with W. The knowledge is in the tree, not in the representative's head. This makes training faster, quality more consistent, and improvements easier (update the tree, not retrain everyone).
In manufacturing, jigs and fixtures are physical data. Instead of requiring skilled workers to make complex measurements and cuts (logic), create a jig that embeds the knowledge (data). The worker's process becomes simple: put the part in the jig, make the cut. Quality improves, training time decreases, and consistency increases because the knowledge is in the jig, not in the worker's skill.
Rule of Least Surprise: In interface design, always do the least surprising thing.
Follow conventions and expectations. Don't be clever or novel without good reason. Make things work the way people expect them to work.
People approach new things with existing mental models. They expect doors to open a certain way, buttons to behave predictably, and interfaces to follow familiar patterns. When you violate these expectations, you create friction. Users must stop, think, and figure out your special approach.
Sometimes violating expectations is justified when the conventional approach is genuinely flawed, when your innovation provides clear benefits, when you're creating something truly new. But most of the time, following conventions serves users better than innovation.
The principle applies to all interfaces, not just software interfaces, but any point where people interact with what you've built. Physical products, processes, documents, organizations, all have interfaces, and all benefit from being unsurprising.
In writing, readers expect certain structures. Academic papers have abstracts, introductions, methods, results, and conclusions. Business documents have executive summaries. Stories have beginnings, middles, and ends. You can violate these structures, but you should have good reason. Most of the time, following conventions helps readers navigate your work.
In products, when Apple introduced the iPhone, they made the interface deliberately unsurprising. Buttons looked like buttons. Lists scrolled like physical lists (with momentum and bounce). The trash can looked like a trash can. They used familiar metaphors even though the technology was new. This made the revolutionary device feel intuitive.
In processes, a checkout process should work like other checkout processes. Collect shipping address, collect payment, confirm order. Don't innovate on process flow unless you're solving a real problem. Users have learned how checkout works, surprising them with a novel approach creates friction, not delight.
In education, students expect a course outline to include certain information: topics, schedule, grading, policies. They expect assignments to have clear instructions and due dates. They expect feedback on their work. Violating these expectations creates confusion and anxiety. Meet expectations first, innovate second.
Rule of Silence: When a program has nothing surprising to say, it should say nothing.
Only communicate when there's something worth communicating. Silence indicates normal operation. Don't create noise that obscures important information.
In Unix, well-behaved programs run silently when everything is working. They only produce output when there's an error, a warning, or a result to report. This means you can chain programs together and only see output when something needs attention.
The principle recognizes that attention is limited. Every message competes for attention. If you produce messages constantly, important messages get lost in the noise. If you only produce messages when necessary, every message gets noticed.
Silence is golden not because communication is bad, but because unnecessary communication is bad. The goal is high signal-to-noise ratio: every message matters, no message is wasted.
In reporting, don't send weekly reports that list completed tasks already visible in the project management system. "Completed 12 tickets this week" when everyone has access to the ticket system is noise. The system is the source of truth.
